How to Think Strategically in a 2.0 World

I believe the social media revolution may be the greatest advance in communications since Gutenberg invented movable type.

A critical mass of people has joined the revolution. Their enthusiasm has prompted them to talk about their “social media strategy.”

There is nothing strategic, though, about either movable type or social media. Both are tools—means to an end. They are inventions that help people communicate quicker and better.

At first, I loved the phrase “social media strategy” because my mantra has always been strategy before tactics.

I’ve often criticized people who act before they think. I have little patience for people who try to communicate without first asking themselves some very basic questions.

Non-strategic communicators don’t really communicate. They just make noise. They write news releases without knowing why. They produce brochures without having a target audience in mind. They bore us with PowerPoint presentations because they have not given thought to what they want us to do with the heap of meaningless, irrelevant information they’ve just dumped on us.

Just because we’ve moved into a 2.0 world doesn’t mean things have changed much. The proliferation of noise continues. People tweet without having a clue who they’re talking to. Too many bloggers ramble on without thinking things through.  Nonprofits create Facebook fan pages with no real understanding of why. We live in a world where too many tactics are not tied to a strategy, so the clutter and confusion accumulates. Read the rest of this entry »


Understanding the Four Phases of Disaster Recovery

Here at the American Red Cross, our role changes through different phases of disaster relief. All relief efforts—regardless of the disaster size—transition through four distinct phases. Anticipating how a relief effort will unfold helps us better serve those affected by the disaster.

Each stage of recovery demands a specific type of public affairs response. (In case you’re unfamiliar with that term, “public affairs” is used by the military, government agencies and the American Red Cross to describe public relations, communications and media relations.)

The American Red Cross recognizes that our disaster relief unfolds in the following stages:

  1. Heroic Phase.
  2. Honeymoon Phase.
  3. Disillusionment Phase.
  4. Reconstruction Phase.

The Essence of the Red Cross – In Three Words

Soon after I began working at the American Red Cross, I realized how deceptively complex the organization actually is. In the context of that complexity, I struggled to succinctly describe the important work we do.

In a previous post, I outlined the creative process we undertook to develop key messages that would be 1) conversational, 2) memorable and 3) differentiating. At the American Red Cross of Greater Kansas City, we came up with key messages that focused on our role during times of disaster. We finalized on these three words:

W e   a r e   t h e r e.

That’s it—three deceptively simple words. They sit at the apex of our communications pyramid. In one sentence, the American Red Cross can say that during a disaster, “We are there.”

To add dimension and depth to that phrase, we added three bullet points that expanded the “we are there” theme. They are:

  1. We prepare. Before you need us, we are there, anticipating the unexpected. We set the standard for life-saving CPR, first aid and water training skills. We prepare the community with disaster education and preparedness programs. We support blood banks to ensure a safe and adequate supply for all of us.
  2. We respond. During emergencies, we are there, providing immediate relief and reassurance. Ever day, we serve people affected by disasters, at home and around the world. We can immediately activate a trained team of committed volunteers who are always ready to help. During tragedies, we give people ways to come together and assist those in need.
  3. We restore. After disasters, we are there, rebuilding lives and communities. We find answers, information and contacts so people can re-establish their lives. Our global network and extensive partnerships empower us to provide tangible solutions. What’s the DNA of Your Communications?

Can you briefly describe the role of your organization? In a consistent way? In a believable manner? In a way that differentiates you from your competitors?

When I first joined the American Red Cross, my answer to those questions was NO! To my surprise, I struggled to find simple, differentiating ways to describe the important work of the Red Cross. Being responsible for marketing and communications, I knew I had to find a solution quickly.

So, in my simplistic mind, I set out to find or create key messages that met these three criteria:

  1. Conversational. I needed messages that would roll of the tongue and sound genuine. They shouldn’t sound canned or pre-packaged. Personally, I didn’t care much for the stuffy phrase in our mission statement that says we “provide relief to victims of disaster and help people prevent, prepare for, and respond to emergencies.”
  2. Memorable. I wanted something that would stick in my mind even when I didn’t have a cheat sheet in front of me. I wanted to have anchor messages that would still be there if my mind went blank in front of a live TV camera.
  3. Differentiating. I needed to say something that no other organization could authentically say about itself. After all, it seems that every nonprofit tries to boast, “We care more!” or “We have the best volunteers.” If someone else can say the same thing, it’s neither unique nor differentiating. What to Do When United Way Moves Your Cheese

I just finished re-reading the classic little book Who Moved My Cheese? It gave me a better understanding of what is happening in the nonprofit community—not just here in Kansas City, but across the nation.

For many years, the national United Way system has been struggling to redefine itself. Its leaders have created new methods for allocating money, and somehow they believe that “moving the cheese around” will make their cause more attractive to donors who have, over the years, found United Way to be waning in relevance.

That logic escapes me. In my opinion, United Way will become less relevant as it leaves gaping holes in human services programs. I guess you could call it their “Swiss cheese model” for meeting human needs. I assume United Way realizes that its decision to cut much-needed funding will actually force established, well-respected organizations such as the American Red Cross to compete more directly with them for contributions from within the same donor pool.

Personal Disclosure

To be transparent, I must disclose two important facts about myself before I continue sharing my opinions.

First, I am responsible for marketing at the American Red Cross of Greater Kansas City, the single largest recipient of United Way allocations in this region. Though I am employed by the Red Cross, this blog post has been written on my personal time and entirely reflects only my own opinions, not those of my employer.

Second, before coming to the Red Cross I served as the vice president of marketing for the United Way of Greater Kansas City. Because I have always had great respect for the organization and its mission, I am both a Diamond Donor (meaning I’ve given for 25+ years) and I’m also a member of the Leadership Giving Circle. However, in the weeks ahead I intend to reevaluate whether United Way is the wise investment I once thought it was.

By the way, I have many friends who work at United Way. They are exceptionally professional individuals and nothing I say here is a personal indictment of them or anyone else. Read the rest of this entry »


Please, Not Another Fundraising Campaign!

Two years ago I served on the Finance Committee of my church. Like many nonprofits facing an unbalanced budget, we debated the merits of yet another fundraising campaign. I was among a minority who felt that another campaign was not the “silver bullet.” I shared my thoughts in an e-mail sent to my fellow committee members.

Believing that some of those ideas may be relevant beyond the parochial boundaries of my church, I share them with the hope that nonprofit professionals will be more strategic and less reactive when raising money. Here’s what I wrote back in July 2007:

Dear friends. First, I acknowledge that the budget needs an infusion of cash. Without question, we need more money and we need to do something quickly and dramatically.  But…

Without the backdrop of a strategic vision, a fundraising campaign may ultimately do greater long-term damage to our finances. If we ask people for financial engagement when too few feel engaged at other levels, they may become calloused to our financial needs. How many hundreds of times have they heard us cry, “The sky is falling!” because expenses exceed revenue?

I begin, though, with the following assumptions:

  1. People everywhere are experiencing donor fatigue. They are saturated with fundraising appeals, not only at church but in their everyday lives. The needs are endless and the appeals keep coming.
  2. In the absence of a compelling, strategic vision, people become disengaged and uninspired. Members truly want to be inspired, engaged and strategically led. The congregation is comprised of good people who want to be involved and who are capable of generously giving more.
  3. Once members feel inspired, engaged and strategically led, they will come alive and be much more involved.

When Fundraising Becomes Begging

This time of year we hear from lots of people asking for money. That includes my charity-of-choice—the American Red Cross—which recently launched its holiday giving campaign.

Everywhere I turn someone’s hitting me up for another contribution. Isn’t it enough that I’m a leadership giver to United Way? Or that I also tithe at my church? Or that I buy trash bags, cookies and popcorn to support worthy causes?

As I drive around town, I’ll often see a homeless person panhandling at a busy intersection. His “case for support” will likely be handwritten on a crude cardboard sign.

Last week as I walked into my favorite bookstore, I was accosted on the sidewalk by the same man who’s been there years. Quite literally, that’s his “job”—begging for money. That brief encounter prompted me to think about the similarities and differences between a panhandler and a nonprofit fundraiser. Here’s what I came up with:

How are they similar?

  1. They both want my money.
  2. They both think they are quite deserving of a contribution.
  3. They both act as if it’s my patriotic duty or moral obligation to support them.
  4. They both will say thank you once I’ve given.
  5. Neither will likely follow up to let me know the positive impact my gift had.

How are they different?

  1. One is dressed nicer than the other.
  2. One has showered and shaved today.
  3. One is more likely than the other to have my e-mail address.
  4. One might publish my name in 6-point type in an annual report.
  5. One is more likely to ask me to give again, reminding me how much I gave last time and even requesting an increase.

Why Do We Need a Marketing Department?

As a marketing professional, I often ask myself why my organization needs marketing. Why does my marketing department exist? What impact do we really have?

Sometimes I think it would be fun to remake the classic movie A Wonderful Life so we could see what the world would look like had we never come into existence. What would the company look like if marketing never appeared on the organization chart? What would be lost if my marketing group “went out of business?”

Why I Hate Committees (But Love Task Forces)

I think committees are a colossal waste of time. Too often they focus on process rather than impact. The typical agenda emphasizes “coloring within the lines” rather than creating collaboration. Attendees are probably there because they are required to be, not because they necessarily have something to contribute.

Over time, a committee tends to take on a life of its own. It creates work to perpetuate its existence. It looks for problems to solve in areas where problems didn’t exist until they were created by problem-solving committee members.

When I’ve chaired committees I’ve often struggled to understand why the committee was originally created and why it continues to exist. I’ve been a member of committees where I was able to catch up on my reading while held hostage by PowerPoint presentations intended to torture me with a meaningless dump of information. As a nonprofit leader, I’ve staffed numerous committees where I wondered how to best use the time of busy volunteers who thought committee work was a good way to be engaged in a worthwhile cause.
